Kata and TWI Working in Tandem

We have traditionally copied lean tools from Toyota rather than adopting the thinking used to develop these lean tools. Kata teaches us to practice a routine of experimenting known as scientific thinking to achieve a series of short-term goals (target conditions) in line with a longer-term goal (challenge).

Without this focus on scientific thinking and learning through experimentation, we confine ourselves to what we already know. We apply tools we already know to processes even if they are not what is needed to address the obstacle(s) keeping us from our target condition. We may see improvement but it may not sustain because it wasn’t what we needed to achieve our target condition. We didn’t really change our thinking, so we slip back into what we’ve always done.

Kata teaches us to admit what we don’t know and experiment quickly to learn how to conquer the obstacle. Focusing on the obstacle gets us to the target condition (short term goal) and eventually our challenge (long term goal). We not only get there faster, but we are learning all the way there.

Training Within Industry (TWI) helps build a culture of trust and respect where people can be comfortable with a Kata approach. Traditionally, employees have not been rewarded for admitting they don’t know the answers and need to experiment to learn, so we need to make sure the relationship between management and the employee is strong. Transparency and true experimentation and learning will not happen without this trust. The Job Relations module of TWI focuses on building cooperation and teamwork. The Job Instruction Module focuses on transferring knowledge and the Job Methods Module is about improving processes. All three overlap with Toyota Kata thinking.
